5-Day Crisis Communications Challenge Synopsis

In January 2019, you were issued a dare to participate in the 5 Steps to Effective Crisis Communications Video Course. Some of you have taken the challenge and you’ve become expert communicators. Some of you kicked the can down the road. No worries can-kickers. You can become a crisis communications expert in the four remaining months of 2019.

Last week, we issued a 5-Day Crisis Communications Challenge. With only four months left in 2019, you are being challenged to focus on your crisis communications plan with crisis preparation, crisis practice, and ultimately, a focus on how you can be the expert who achieves crisis perfection. Just take one day, one step at a time, viewing these five brief videos and articles to help you get moving in the right direction.

In 4 months you can complete the 5 steps:

  1. A crisis vulnerability assessment
  2. Writing or updating your crisis communications plan
  3. Writing your library of pre-written crisis news releases
  4. Media training your spokespeople for crisis communications news conferences
  5. Conducting a crisis communications drill to test your plan, your spokespeople, and your team

Here is today’s tip for you to complete step 1 – your Vulnerability Assessment:

Your mind has been pre-occupied in June & July with vacation. In August your distraction is getting the kids back in school. Use September to refocus and start with either conducting a baseline Vulnerability Assessment or updating your existing Vulnerability Assessment.

In order to write a crisis communications plan and a library of pre-written news releases for when “it” hits the fan, you have to know what your “it” is.

If you’ve never done this before, open an Excel spreadsheet and start writing down every sort of situation that could become a crisis that would cause you to generate a possible crisis response.

Keep in mind that this must go beyond a list of emergency situations. While emergencies are usually something that can trigger a crisis communications plan, non-emergencies are often more likely to trigger your crisis communication plan. This includes executive misbehavior, such as sexual harassment and embezzlement.

Once you’ve written down everything you can think of, separate them by classes, such as, natural disasters, crime, environmental, labor, activists, violence, workplace injury/fatality and so on.

Now start making visits to executives, middle managers, and members of your labor force. Simply ask them what situations they see daily that could arise to the level of a crisis. Define for them that a crisis is anything that can damage the reputation and revenue of the organization.

Add their observations to your list. Sort their observation by categories.

Next, attempt to identify what the economic impact would be to the organization if each one of these things happened. Use real dollars to calculate real impact for each one of the scenarios you identify.

By the way, once a quarter you should revisit this list and this process because new events will come up that did not exist three months before.

Once your list is completed, call a meeting with executives and let them know what you have learned and share the potential financial consequences of each item on the list.

Often, this list of vulnerabilities can be reduced because leaders will speak up and offer ideas that can eliminate a potential situation or crisis. Great. Hold them accountable to eliminate or mitigate the issue. For example, if malware and fake links in emails is one of your vulnerabilities, your IT team can likely put systems in place to prevent employees from clicking on bad email links. Hence, crisis eliminated or mitigated.

For all that remain, you now need to be prepared to communicate about them in the event any of these particular issues ignites into a crisis.

1. Count the pages of your crisis communications plan. If it is 6-10 pages long, it is likely only a list of standard operating procedures and not a true plan. Most organizations have been lead to believe this is a plan. My description is that this is little more than an outline for writing a plan. If your document outlines what should be done, but really assigns those tasks to no one, you have a problem.

2. Could your plan be executed by anyone in your organization who can read and follow directions? This sounds like a strange question, but it is a good test. My mantra when I write crisis communications plans is that is should be so thorough that nothing is forgotten and nothing will fall through the cracks, yet simple enough that it could be read by anyone who can read, and executed by them without mistakes. If your plan reads like a technical manual that is as frustrating as assembling your child’s bicycle on Christmas Eve, you have a problem.

3) What time limits have you placed in your crisis communication plan? At a minimum, the first communication document from your plan should reach the public within one hour of the onset of any crisis. The vast number of plans I’ve reviewed over the years have no mandate for speedy communications. This causes the communicator and the executive team to spend too much time analyzing and second-guessing every decision. Speed is important. If your plan doesn’t set time limits for speed you have a problem.

4) Does your crisis communications plan contain the names and phone numbers of everyone you need to reach during your crisis or does it require you to research and find that information as you execute the plan? Valuable time is lost when you have to stop on the day of your crisis to look up information that you could have looked up and collected on a clear sunny day. If your plan says you should contact a list of people and that list contains only job titles and no names or phone numbers, you have a problem.

5) The magic of a plan is when the plan tells you precisely what information to gather, who to call to assemble a crisis management team, and directs you to a library of pre-written news releases. If you are missing these elements, you have a problem.

Crisis Communications for Schools Part 2: Defining a Crisis and a Crisis Plan

For the purpose of our discussion in these articles, we will define a crisis this way:

StudentsGerardBraudA crisis is any incident that may seriously affect the safety, function, operation, reputation and/or revenue of any organization, public or private.

We will not debate or parse words as to whether what is called a crisis in this article might otherwise be called a situation, incident, event or any other synonym. Furthermore, we will divide our crises into two types: sudden crises and smoldering crises. A sudden crisis has a sudden flash point, such as a school shooting, tornado, fire, or explosion. A smoldering crisis might involve a labor dispute, issues of discrimination, and incidents of executive misbehavior such as embezzlement or sexual misconduct. In a smoldering crisis, details are known to internal decision makers, but not yet known to the public.

In our last article, we introduced you to the concept of the text messaging notification system and the crisis communications plan. While a text message notification system is intended for use in only a sudden crisis, the crisis communications plan can be used to communicate vital information for both a smoldering and a sudden crisis.

Confusion in “Crisis Plans” – Defining a Crisis Communications Plan

A great flaw in schools, in corporations, and in the world of emergency response is the generic use of the term “crisis plan” and crisis team. A crisis plan is not the same as a crisis communications plan. Each school and school system must operate with a collection of three unique plans that are executed by three unique teams, with each team being composed of individuals with specific skills and areas of expertise. Although the plans each serve a unique purpose, they are also designed to be executed in unison without any plan overriding or contradicting the directives of another.

The three types of plans needed are:

1) An Incident Command Plan, which is sometimes called the Emergency Response Plan, Coordinates police, fire and rescue. It is executed by the Incident Command Team.

2) A Risk Management Plan, which is sometimes called a Business Continuity Plan, ensures the components of the business operations are restored following a crisis, including identifying alternate facilities and supply chains. The Risk Management Plan is executed by the Risk Manager.

3) A Crisis Communications Plan, dictates prescribed measures for communicating accurate and timely information to key audiences, including parents, students, employees, the media and other stakeholders. It includes the components of public relations, media relations and stakeholder relations, and is executed by the Crisis Communications Team.

TulaneGerardBraudAll plans and all actions during a crisis should be managed by the Crisis Management Team.

Further confusion takes place in this area when the incident command plan makes reference to crisis communications. Usually this refers to details about radio systems and other technology used for interactive communications among emergency responders. This confusion must be avoided. We must emphasize that in this document, crisis communications is a function of public relations, media relations, employee relations, and social media management.

A sudden crisis, such as a school shooting or tornado would trigger all three plans. But a smoldering crisis such as an accusation of sexual harassment, would trigger the use of only the crisis communications plan, without causing a need to use the incident command plan or the risk management plan.

Your assignment for this article is to have a discussion with the leaders in your organization to identify the types of plans you have.
