Media Training 14: Reporters like to Speculate

What’s the worst that could happen? How much worse could it get? But what if… ? Oh, those great “what if” questions.

Reporters love the what if question. Why?

Well, reporters lover a great story and sometimes the story doesn’t materialize the way they hoped it would. Remember all the lessons on selfishness that we discussed in lesson 3? Well all of that comes to fruition and is personified by the what if question.

Such questions indicate that the reporter is as disappointed as a 4-year-old who was hoping you would stop to buy them ice cream, but you didn’t.

Beware of reporters who ask you to speculate because you are heading into very dangerous territory. If you do speculate, you’ve made the story bigger than what it is.

The most important phrase you can use when addressing such questions is to say, “I couldn’t speculate on the, but what I can tell you is…”

Another variation of that answer is to say, “It would be inappropriate for me to speculate on that, but what I can tell you is…”

Such answers apply the block, bridge and hook technique we discussed in lesson 12. In this case you block their speculations right up front with the phase, “It would be inappropriate for me to speculate…” , then the phase, “but what I can tell you is…” should bridge of redirect the reporter back to one of your key messages and one of the facts that you have previously confirmed. Ideally you should create an additional hook that keeps the reporter from asking another speculative question as a follow up. But the most important thing that you are doing is immediately putting an end to the speculation and sticking to the facts.

Akin to this is when a reporter will ask you to speak for someone else. The proper response should be, “I can’t speak for them, but what I can tell you is…”  You then use the same block, bridge and hook techniques we discussed previously.

One more lesson we should also address here is how to handle the reporter that misstates certain key facts in their question.

It has been my experience that most spokespeople try to gingerly work their way back to a key message and the correct facts without every clearly telling the reporter they are wrong. Well my friends, that seldom works.

If a reporter misstates a fact in their question you have permission to stop them dead in their tracks if necessary and say, “I’m sorry, but you misstated a key fact in your question.” At that time you should give them the correct fact. Another variation is to use the phrase, “I can’t agree with the premise of your questions.”

Over the years many spokespeople have confessed to me that they are afraid that such an approach could be perceived by the reporter as hostile. I personally think you can do it without being hostile. In fact, I have found that the dynamics of the interview or news conference will change in your favor because the reporter sees that you are in charge and that you are holding them accountable. The reporter will not only choose their words more carefully in the remainder of the interview, but they will also choose their words more carefully when writing their script.

Ultimately you must realize that you are in charge of the interview. Don’t relinquish control to the reporter.

Media Training 10: What Does That Mean?

The question I ask most often these days is, “What does that mean?”

I’m relatively well educated. I’m well read. I travel the world constantly teaching media
relations and crisis communications.

But what bugs the ever living daylights out of me is hearing people speak in mumble jumble that they think means something, but it means nothing at all.

The mumble jumble is corporate speak, buzzwords, jargon and government acronyms.

I’m fortunate enough that people pay me an honorarium to speak at numerous conferences, corporate meetings and association meetings every month. I always make a point of listening to what other speakers say so I can incorporate their lessons into my presentation.

But many of the speakers fill their presentations with so many buzz words, jargon and mumble jumble that I find myself sitting in the audience asking, “What does that mean?” The speaker thinks they have said something profound, but they’ve really said nothing at all.

I hear things such as, “If we work in a customer centric capacity to increase productivity and to create a win-win situation for our partners in a collaborative fashion, then we can achieve our goals for the betterment of our strategic partners in the hopes of benefiting those with whom we do business?

  • What does that mean?
  • Were you trying to say put customers first?
  • What is a win-win situation? (with all due respects to Steven Covey)
  • What are examples of collaboration?
  • What are the goals?
  • Who are the strategic partners?

Please, spell it out. Please give me meaningful examples. Please give me tangible examples. Please give me anecdotes. Please communicate with real words. Please put some emotion into your communications. Please make the communications more visual by describing who and what you are talking about.

Let’s go back to lesson one.  Would those words work at career day with a 6th grade class.  A friend of mine uses this test – if you said it to your grandparents at Thanksgiving dinner, would they know what you mean?

Let’s touch on one other important point that I find in the politically correct world, especially among non-profit organizations. There is a propensity to say things in a way that will not offend the people that you serve. However, in the process of crafting your statement with sensitivity, you become so ambiguous that no one really knows what you are talking about, including… and sometimes most importantly, even the people they are trying to help. That’s right, the people you are trying to help don’t know what you mean, because the organization is being so sensitive and so politically correct.

If you keep changing the labels and the terminology out of sensitivity, then the audience, the reporter and the people you serve will be left asking, “What does that mean?”  As we learned in lesson 4, that could lead to you accusing the reporter of taking you out of context. And as we learned in lesson 2, it affects your bottom line when you use terms that your audience cannot understand because of the politically correct ambiguity.

Consultants and trainers are also guilty of trying to coin clever phrases. A few years ago my wife, who works at a small private school, mailed out the class schedule for the fall semester. Her phone started ringing off the hook because after years of promoting the school’s top notch computer lab, computer classes were no longer listed on the class schedule. She told concerned parents she would check it out and get back to them. As it turns out, someone on the school staff had taken the term computer class off of the schedule and replaced it with the term “information literacy.” Yes, it seems someone had gone to a summer workshop in which the trainer/consultant preached that “it’s so much more than just knowing the mechanics of a computer, the internet and the programs – It’s really about ‘information literacy.’” What does that mean? It’s a dumb term. Call it what it is. It’s computer class.

Media Training Breakthrough 2: Ask Yourself the Big IF Question

The Big IF is what I call my philosophy of media training.

I ask every executive that I media train this all important question: If you could attach a dollar to every word that comes out of your mouth, would you make money or lose money?

This is true for corporations that depend upon customers.

This is true for non-profits that depend upon donations.

This is true for government agencies that depend upon taxpayer and legislative approval for funding.

  • Say the wrong thing and your customers will buy elsewhere.
  • Say the wrong thing and your donations will dry up.
  • Say the wrong thing and funding to your government agency gets cut.
  • Say the wrong thing and lose your job. It is that serious.

Many executives are hesitant to carve out time in their schedule for media training. Why? Primarily because they think they are too busy. That translates into they are too busy doing things that help them or the organization make money (although, send them an invitation to a charity golf tournament and most will fit it into their schedule.).

Many people who do media interviews also let their egos get in the way. They are afraid to go through media training because they are afraid someone will see them mess up. It is for that very reason that I tell all of my media training students that at the end of class I insist they destroy the video tape used in our role playing interviews so that all of their mistakes stay in the training room.

The things I hear most often from executives who will not train are:

• I’ll just wing it.

• I’ll just be honest, shoot straight and tell them what I think.

• I don’t want to sound rehearsed. I like to be spontaneous.

My answer to that is that if you wing it, you’ll crash and burn.

As for honesty, I believe you should always be honest. The key to honesty is to choose every word carefully. For example, if we gathered a group of your biggest competitors in a room and asked you to unveil all the secrets to your business model and success, would you really tell them everything you know? Would you give them your playbook? It is a question of honesty after all. So if a reporter asks you the same question, will you tell them everything? They are going to print it and give it to your competitors.

As for being spontaneous, I spent 15 years in the media listening to people be spontaneous with me everyday. As they spoke, most days my general thought was, “I can’t believe this idiot just said that to me on camera.” By the time those comments were edited into my report and put on the evening news, most of those spontaneous, poorly worded comments were damaging to the spokesperson’s reputation, which also has a negative impact upon the organization’s revenue.

Was it fair for me to use the dumb, incriminating, negative things people said to me? Absolutely. After all, those people must have thought it was important because they said it to me. I’m just sharing their honesty with the public.

Let me also emphasize this. It’s one thing to look stupid in the news report. But the damage does not stop with the damage you do to your personal or organizational reputation. Every time you damage your reputation you lose money. How much you lose depends upon how big of a gaff you make and the specific topic.

When you say something stupid that gets in print, on the radio or on TV, you also destroy your credibility with your employees. You also cause embarrassment to your employees and you potentially have a negative effect on their productivity; that will cost you money also.

So I ask the question again: If you could attach a dollar to every word you say, would you make money or lose money?

A well prepared, well rehearsed, well internalized message makes people want to do business with you, buy your products or support your cause.

As for not wanting to sound rehearsed, it is important to realize that the old adage about practice makes perfect, is true.

Many people make the mistake of trying to memorize what they want to say. Memorizing means you only know the words in your head. The secret is to internalize what you want to say. Internalizing means you know it in your heart and you know it in your heart to be true.

In order to internalize your message, you first have to go through the process of learning it in your head before transferring it to your heart, then sending it from your heart to mouth.

If it is a lie, you cannot store the message in your heart and you will not be able to effectively verbalize it.  So internalizing your message means that it is a well worded honest message.

My final tip on this topic is to treat every interview with the same importance that you treat every business deal. Before entering into a contract, countless hours are spent in preparation and negotiations. Why? Because it affects the bottom line. Well, the same due diligence and time needs to be put into preparing for a media interview. That means you need to schedule time to anticipate questions, prepare well worded answers, and to train and practice until you get every answer perfect every time. Then and only then should you do an interview with the media.

Every interview is as important as every business deal.

Ebola Crisis Communications Plan Question: Would an Expert Approve My Plan?

1. Count the pages of your crisis communications plan. If it is 6-10 pages long, it is likely only a list of standard operating procedures and not a true plan. Most organizations have been lead to believe this is a plan. My description is that this is little more than an outline for writing a plan. If your document outlines what should be done, but really assigns those tasks to no one, you have a problem.

2. Could your plan be executed by anyone in your organization who can read and follow directions? This sounds like a strange question, but it is a good test. My mantra when I write crisis communications plans is that is should be so thorough that nothing is forgotten and nothing will fall through the cracks, yet simple enough that it could be read by anyone who can read, and executed by them without mistakes. If your plan reads like a technical manual that is as frustrating as assembling your child’s bicycle on Christmas Eve, you have a problem.

3) What time limits have you placed in your crisis communication plan? At a minimum, the first communication document from your plan should reach the public within one hour of the onset of any crisis. The vast number of plans I’ve reviewed over the years have no mandate for speedy communications. This causes the communicator and the executive team to spend too much time analyzing and second-guessing every decision. Speed is important. If your plan doesn’t set time limits for speed you have a problem.

4) Does your crisis communications plan contain the names and phone numbers of everyone you need to reach during your crisis or does it require you to research and find that information as you execute the plan? Valuable time is lost when you have to stop on the day of your crisis to look up information that you could have looked up and collected on a clear sunny day. If your plan says you should contact a list of people and that list contains only job titles and no names or phone numbers, you have a problem.

5) The magic of a plan is when the plan tells you precisely what information to gather, who to call to assemble a crisis management team, and directs you to a library of pre-written news releases. If you are missing these elements, you have a problem.

Media Training Tip: Ebola Crisis Communications Interviews

EBOLA webinar Gerard BraudThe Ebola crisis has spawn a rash of spokespeople saying things to the media that should have never been said. If you are the public relations person responsible for writing statements and news releases for your hospital, company or spokesperson, this blog is for you. If you are the media trainer preparing the spokespeople, this blog is for you. If you are the spokesperson… yep, this blog is for you.

Behold exhibit # 1: A news release statement from October 15, 2015, as a second nurse at Texas Health Presbyterian Hospital becomes ill from Ebola.

The hospital released a statement saying, “Patient and employee safety is our greatest priority and we take compliance very serious.”

YOU CAN’T SAY THAT! Really, you cannot defend that statement PR team from Texas Health Presbyterian Hospital.

Here’s why: If it were true, two nurses would not have Ebola. Do you follow my thinking? Two nurses have Ebola because safety was obviously not the greatest priority and obviously compliance was not taken seriously.

Every time I teach media training or do a conference presentation, my advice to PR people and CEOs is to run every statement through the cynic filter. I just demonstrated my cynicism… and trust me, I’m a huge cynic. If you filter your statement past me, will you get a positive reaction or a negative reaction? That my friends, is the cynic filter.

My apologies to the PR team if this was not your words, but the words of your lawyers or PR firm or agency. But as a public relations professional, your job is to shout “No” when a B.S. statement like that is written or proposed.

Back in August, when the Ebola story broke regarding Emory University Hospital, CDC Director Dr. Thomas Frieden made bold statements about Ebola not spreading in the U.S. He was wrong.

Dr-Anthony-FauciDr. Anthony Fauci, with the National Institute of Health, in an interview on the Today Show this week, on October 11, 2014, said, “We’re not going to see an outbreak” of Ebola in the U.S. He even references Dallas as an example of proper containment of the virus, which as we all now know, is wrong.

Once again, if you are a spokesman, you can’t say that. You can’t defend that statement. You cannot guarantee it so you should not say it in an interview.

If you are the person providing media training for the spokesperson, you cannot allow the spokesperson to say something like that. You have to be so intense in the media training class that you push the student to the point of failure in the training class, pick them up, fix them, and don’t release them from role playing until they are perfect. Media training should be designed to let a spokesperson fail in private so they don’t fail on national TV, or any interview.

Close isn’t good enough. A crisis this serious demands the best communications possible. There is no margin for error in interviews just like there is no margin for error in containing a serious disease.

Would you like to know the magic words that will set you free? Insert the word, “goal” and throw away the words, “committed” and “top priority.” My top priority is to get people to stop saying top priority and committed.”

Instead of saying, “Patient and employee safety is our greatest priority and we take compliance very serious,” a better option is to say, “Our goal is to protect the safety and health of every patient and every employee.” (Yes, I intentionally used “every” twice.)

My statement is one that can be defended because it is stated as “a goal.” It is forward looking and aspirational, while not definitive, such as, ““Patient and employee safety is our greatest priority and we take compliance very serious.”

If you are responsible for writing statements that get re-written with tired clichés by your lawyers or CEO, your job, as a public relations professional, is to push back. If you write these type of clichés because you were taught to do this or have heard these clichés so many times that you think this is the way it should be done, please stop.

If you are responsible for media training your spokesman, you must not be afraid to push back when the student doesn’t perform well. As the trainer, you must not be intimidated, especially if you are training your boss, or in the case of a hospital, a powerful doctor.

3 Secrets to Undervaluing a Crisis Communication Plan

A global company called to inquire about my crisis communication plan program and training. Their corporate revenues are $2 billion dollars annually. The company stock trades at about $66 per share. It has about 8,000 employees worldwide. Experts and media are doing an increasing number of reports questioning the safety of one of the company’s main products, which is suddenly in high demand because of changing trends. News coverage is both favorable and unfavorable

What might a single crisis cost this company in revenue and reputational damage? That is the question I always ask to help a corporation, CEO, or public relations team make an informed decision about spending money for a crisis communication plan or crisis communications training.

If you had a corporate public relations crisis looming, would you spend $7,995.00 U.S. to protect your revenue and reputation? Would the CEO or CFO grant your budget request?

The $7,995.00 is the price I quoted to the company for them to have access to my proprietary 50 page crisis communication plan system, with 100 pre-written news releases, plus expert crisis training for their staff, all delivered in two days. The estimated value of such a crisis communications plan could be placed at $100,000 with the standard amount of time to complete this task being six months to one year. The crisis communications plan and news releases have more than 4,000 hours of development built into them.

Some corporate experts would say this is a “no-brainer.” Experts might say, “A single crisis would cost us more than $7,995 in loss product sales or in a stock price dip.” Hence, those people would buy the plan without giving it a second thought.

Other experts would say, “Heck, the crisis communications plan would cost less than 125 shares of stock.” Hence, those people would see the crisis communications plan as a value.

Another group might say, “Heck, if we lost one sale because of bad publicity and this crisis communications plan helped us thwart the bad publicity, the plan would pay for itself many times over.”

However, this company clearly undervalues the crisis communications plan and this executive undervalues the crisis communications plan. The prospective client said it was “spendy.” Yes, that was the world a senior executive used. Obviously, I did a poor job of convincing this corporate leader of the value of the crisis communications plan. The leader sees the plan as a commodity, while I view my plans as a value.

The secret to undervaluing a crisis communications plan lies in what psychologists say is the single greatest human flaw: Denial. One psychology expert tells me that humans are instinctively programmed to say, “That crisis won’t happen to us,” or “We’ll just deal with that crisis when it happens.”

Denial is why public relations experts and corporate leaders don’t get along in the workplace.

A public relations professional sees a crisis communication plan as a vital tool to do their job, just as an accountant needs a calculator, or just as a mechanic needs a wrench. Yet the corporate leader, in denial that a crisis communications plan is a necessary tool, will insist that the accountant must have the calculator, and that the mechanic must have a wrench, but that the public relations person can magically slap together words and strategy in a bind.

I believe a public relations person without a corporate crisis communications plan is the equivalent of the accountant counting on their fingers, while the mechanic is told to use his or her hands to loosen or tighten vital bolts.

Media_Relations_CamerasThe reality is every corporation must justify every dollar it spends. This case study highlights three things:

1. A crisis communications plan is seldom perceived as an item of value in a corporation.

2. Most public relations people are undervalued in their jobs because they are often denied the tools they need to do their job, yet ironically are expected to produce magic on the company’s darkest day.

3. Denial is the reason corporations do not allow their public relations people to take time and a few dollars on a clear sunny day to protect the revenue and reputation of the company when it faces a crisis on its darkest day.

A wise business coach told me that, “Some people get it and some people never will get it. Work with the ones who get it, dismiss the ones who don’t get it… and then watch them fail on live TV when they have their crisis.”

Hence, every time I take the stage as a speaker, to deliver a keynote at a conference or convention, I look out over the audience knowing some get it and some never will. Sometimes most people in the audience get it, but when they return to work, their bosses won’t get it.

A Crisis Plan vs. a Crisis Communications Plan

One of the greatest problems in crisis management today is a lack of consistent definitions and names for the various plans needed by a business. You may read this and recognize you don’t have what you need.

Crisis Plan

Many companies have a document that they call a “Crisis Plan.” What they actually have is a rudimentary public relations 101 outline that will fail them in a time of crisis. It does not contain the elements needed to communicate honestly and rapidly when adrenaline is flowing and emotions are high. Since 2005 I have been sharing links to copies of such plans that I have found on the internet, as I admonish companies that such a document is a recipe for disaster. Sadly, this is the same type of document used by Virginia Tech on the day of their shooting.

Emergency Operations Plans, Incident Command Plans & NIMS Plans

Other businesses claim to have a Crisis Plan, which might better be defined as an Emergency Operations Plan, Incident Command Plan or NIMS Plan. Such plans coordinate police, fire, EMS and rescue. Generally these plans have no communications instructions in them as it relates to communicating with the media, your employees or other key audiences. Hence, when news crews show up at the scene, responders and executives are thrown for a loop and caught off guard. Some of these plans make provisions to communicate via text messaging, but they fail to provide all of the communications systems provided by a true crisis communications plan.

A Crisis Communications Plan is a step-by-step manual that tells you what to do, what to say and when to say it. All decisions are made on a clear sunny day when you are of sound mind and body — free of the adrenaline and emotions that exist on the day of a crisis. Pre-written news release templates are created for a wide variety of crisis scenarios. When the crisis strikes, communications can happen rapidly because of the fill-in-the-blank format of the templates. The goal is to communicate with critical audiences, such as media, employees and others within one hour of the onset of the crisis.

What You Can Have Completed in Just 2 Days

Next week in New Orleans you can have the correct plan – a Crisis Communications Plan – and you can have it completed in just two days. The system I’ve created is designed to be so simple that if you can read, you can execute the plan. You do what it says to do on page one, and then turn to page two. You do what it says to do on page two, and then turn to page three and so on. Its sequential instructions make it thorough, yet easy to use.

When the time comes to write and issue a news release, you simply turn to your library of pre-written news releases. Within minutes you are able to share the news release with the media, post it to the web, e-mail it to employees and other key stakeholders, and post messages on social media directing people to your website for official information.

Why Communications Often Fails During a Crisis

It takes a lot of time to write a news release from scratch, and then get it through the approval process of executives and the legal staff. My system works because it uses pre-written templates that have been approved by leaders and the legal staff. The messages have also been tested during a crisis drill. On the day of the crisis you simply fill in the blanks of the who, what, when, where, why and how and you are ready to communicate honestly and in a timely manner. Often timely communications is a matter of life and death.

The Social Media Force Fit Versus the Right Fit for Crisis Communications

Twitter over capacityYour parents probably taught you there is a right place and a wrong place for everything. That is true for crisis communication and for social media.

Many Gen X & Gen Y communicators think the bulk of their crisis communications can be done exclusively through social media. I disagree for many reasons. In a previous article, we identified the generation gap that indicates many people in your audience, and even your own company, don’t use social media.

In order for you to understand my prejudice and point of view, you need to know that I’m a control freak. When “it” hits the fan, I want you to control as many variables as you can. That means you need to know your audience and know where to find my audience.

I read a blog post recently about a small coffee shop that was being challenged by their local health department because they allow dogs into their store. The coffee shop successfully used Twitter to reach their customers for support. This is a very low level crisis and the fit is right. Most crises I deal with are far greater.

Even in the case of the coffee house, I would be using other communications tools first. I would be using my website, my e-mail list, a video on my website… all things I have direct control over. I would conduct an Ambassador Training class for my staff. Ambassador Training is a system I pioneered many years ago that is similar to Media Training. It teaches employees how to properly talk about a negative issue with customers. In a crisis, word of mouth is important.

Social media channels can be good tools for ambassadors and employees who support you, provided the audience is of the right age group. In the end, social media is one of many tools to consider and it is not, be default, the highest priority tool.

 

Social Media, Crisis Communications and the Severity Level of Your Crisis

Braud Crisis Plans_6113In every crisis communications plan that I write for a client, I have a page that establishes a severity level for the crisis. Traditionally the severity level is determined by injuries and/or fatalities, as well as the speed at which media cover the event, as well as how long the event remains in the news.

I believe all crisis communications plans must be living documents that are updated as communications styles and standards evolve. Several years ago I had to modify the severity levels of my plans to include the impact of social media and how quickly people would begin making postings about a company’s crisis and how long they would remain in the cycle of communications.

Add to your to-do list the need to modify how you categorize the severity of your crisis in your crisis communications plan.

In keeping with our last discussion about the generation gap and leadership gap as it relates to social media, this change to your crisis communications plan must be accompanied by training for all involved in the crisis process, including leaders, emergency responders and risk managers.

As we explore the generation gap, we must also look at a problem 180 degrees away on the opposite side of the spectrum. One of my great fears about social media is that many Gen X & Gen Y people involved in communications suffer from what I will describe as shiny new object syndrome. In other words, they are enamored with the tools and technology. They treat social media as though it is the greatest communications tool ever invented. They also think social media should supersede other forms of communications. I think that is a mistake.

Add to your to-do list an evaluation of yourself and those around you. Identify whether you or others suffer from shiny new object syndrome. Recognize the symptoms and use the rest of this document as therapy.

I’m especially harsh on Twitter because I think a big part of Twitter’s popularity comes from the fact that people who were not part of the original launch of MySpace and Facebook were afraid they would be left out or left behind. But according to PEW Research,

As of December 2012, only 16% of online adults say they use Twitter.

Once again, I’ll say that all social media tools are part of a mix. In certain crises, there are high value listeners on Twitter, including a lot of people in the media. A direct tweet to a reporter at just the right time can significantly impact the coverage a story gets.

Another fear I have is that the shiny new object syndrome affects younger communicators the most. Because they and all of their friends tend to use these tools 24/7, they perceive that the entire world is likewise using them. We might also note at this point that the mainstream media are trying very hard to use social media and that they too may be suffering from shiny new object syndrome.

If you pull back the curtain, the media are using these tools as a way to reach the younger audience that they have not been able to reach through conventional publications or TV news broadcast. For the mainstream media, Facebook and Twitter are marketing tools to capture a new, younger audience. The media are fully aware that their older, traditional audience, is not a full participant in social media.

One final Instagramthought about shiny new objects – remember MySpace? It was replaced by the shiny new Facebook. These days, as parents and grandparents use Facebook to keep tabs on their grandkids, young people are abandoning Facebook for Instagram. This means that social media continues to be a moving target creating challenges for communicators.
